We Should Pay More Attention to PLCs

Until this year, I didn’t pay much attention to Programmable Logic Controllers (PLCs). During Christoph Roser’s van full of nerds tour of Industry 4.0 in Germany last July, I heard about PLCs everywhere and even visited the Siemens plant in Amberg that produces 31% of the world’s PLCs. It was a wake-up call.

The Manga Style In The Japanese Literature On Manufacturing

A unique characteristic of the Japanese literature on manufacturing is its use of comic strips — or manga — to communicate with readers. The subject came up in a recent discussion on LinkedIn, that Mark DeLuzio started by saying:

“Toyota has been given credit for making the complex simple. Some say that this is the definition of genius. I think that the Lean consulting industry, in their attempt to help others follow Toyota’s footsteps, has in many cases done the opposite. We have made the simple very complex.”

My comment was that, while expressed in jargon, most of what goes as “Lean” in the US is simplistic. I contrast it with what I found in Japan, like the Kojo Kanri (工場管理, or “Factory Management”) monthly. It is full of case studies communicated in manga, on subjects ranging from the strategic to the tactical.

Stability Before Innovation | James Womack | The Lean Post

“Are we in the Lean Community lacking imagination and creativity? Indeed, do we take away the time and space for creativity and imagination from employees with our focus on standardizing work and our relentless process analysis […]? Or maybe this is backwards. Is it possible that […] a stable organization with stable processes enables successful innovation? […] Contrast Toyota’s methods with those of other companies generally believed to have brilliant, innovative ideas but no robust development, production, supplier management or even customer support processes, and which are short of funds. Not just Tesla but the whole VC-backed auto start-up industry come to mind.”

I don’t understand why Jim Womack restricts the discussion of stability and innovation to the car industry and the comparison with other companies to “VC-backed auto start-ups” that are short of funds. Toyota’s leaders grew the company by doing what they had to do to navigate the Japanese car industry. It is, in retrospect, a spectacularly successful model and worth studying. It is not, however, universally relevant.

Here in the heart of Silicon Valley, we view it as the worldwide hub of innovation, not the Nagoya area. Local entrepreneurs, VC-backed or not, have given us multiple generations of companies that are not exactly short of cash, like Hewlett Packard, Intel, Apple, eBay, Netflix, Google, Facebook,… Some of them are dabbling in the auto industry but most of their revenues come from elsewhere. It doesn’t make their practices and business models any less worthy of study than Toyota’s.

“Japanese Production Techniques, Made In America. Last month I had the opportunity to visit the Toyota facto y in Georgetown, Kentucky, which is the largest vehicle assembly plant in Toyota’s global production network. I had last visited Georgetown 15 years ago, and the site has grown considerably since then. At 8.1 million square feet, it is the largest vehicle assembly plant in Toyota’s global production network.  Not only can it produce 550,000 vehicles per year, it can make more than 600,000 engines annually.”

Don’t Get Too Comfortable at That Desk | Steve Lohr | The New York Times

“First there were individual offices. Then cubicles and open floor plans. Now, there is a ‘palette of places.’ New office designs are coming to a workplace near you, with layouts meant to cater to the variety of tasks required of modern white-collar workers. Put another way, it means people don’t sit in just one place. […]The new model eschews the common dogmas of work life: Everybody gets an office, or everyone gets a cubicle, or everybody gets a seat on a workbench. A diversity of spaces, experts say, is more productive, and the new concept is called “activity-based workplace design,” tailoring spaces for the kind of work done.”

Michel Baudin‘s comments: Management at companies like GE, IBM, or Microsoft has just made a stunning discovery: office spaces should be designed around the work. Duh! While engineers need to concentrate undisturbed for hours, customer service reps are on the phone all day and human resources needs privacy. Product development teams need collaboration and immediate, face-to-face communication, along with confidentiality, while traders thrive in the noisy, competitive atmosphere of the trading room.

Toyota Helps a Young Inventor; Look at His Dad’s Toyota Desk | Mark Graban | LeanBlog

“Toyota USA shared a nice video featuring an 11-year old inventor, Bishop Curry. His dad, Bishop Curry Sr. works for Toyota Financial Services and he’s also in the video.[…] In the video, some small details beyond his invention jumped out at me. I was looking at his dad’s Toyota workplace.For one, the elder Bishop is shown at his stand-up desk.

I noticed Toyota is setting a good example when it comes to desk practices (beyond the standing desk and the multiple monitors, which are proven to improve productivity).When looking at what some other companies do, I’ve complained for a long time about what I think are misguided “Office 5S” or “Lean Office” initiatives that will insist it’s “Lean” to do things like telling employees they must:

  • Put tape around your keyboard and desk items
  • Remove family photos as “non-productive items”

Michel Baudin‘s comments: Over the years, Mark has posted several times about misguided efforts at “Office 5S” that don’t improve performance and are resented by office workers. Generally, I agree with him. Tidying up desks doesn’t have much of an effect because most of the work isn’t done on the desk but inside a computer network. Where organization is required is in the databases and software applications an office relies on, more than in the furniture or the copier.
